Migration to Magento

01. What

Nikon APAC was previously managing content across multiple CMS platforms, leading to a decentralised digital infrastructure. This resulted in inconsistent user experiences, operational inefficiencies in content workflows, increased maintenance costs, fragmented SEO performance, and complex governance and security management. This was the start of a long standing partnership between the retail enterprise and Ribbon Gang, where Ribbon Gang accelerated the migration process and successfully delivered the project within a two-month timeframe. The next step was to rebuild the websites across 7 key APAC Markets: Australia, Asia, Singapore, Thailand, Hong Kong, Middle East and India. 

02. How

The Challenge:

During the COVID-19 period, Nikon set out to revamp and streamline their websites across the APAC region. However, the rollout was progressing slower than needed. To accelerate the launch and meet their timeline, Nikon engaged Ribbon Gang to deliver the new multi-site experience within just two months, with the goal of launching in March 2022.

Why Ribbon Gang:

Nikon APAC turned to Ribbon Gang after consistent demonstrations of speed, precision, and delivery reliability in previous work with Nikon Australia. Our ability to execute with agility and accuracy had already earned internal trust.

Constraints:

  • A fixed two-month launch deadline, requiring rapid iteration cycles and real-time collaboration between Nikon’s internal teams and our developers.
  • Complex stakeholder alignment across multiple departments within Nikon, necessitating streamlined communication, clear approval workflows, and tight project governance.

03. Our Approach

What was our strategy to solve the challenge?

  • We adopted a sprint-based delivery model, hyper-prioritising tasks and leveraging project management platforms to ensure continuous resource availability and accountability. 
  • Additionally, a dedicated, cross-functional team was assembled exclusively for this project. 
  • We also applied pre-project learnings from similar enterprise builds, such as site architecture planning, URL hierarchy structuring, and internationalisation strategy, to anticipate scalability requirements and ensure long-term platform stability.

  • Our approach integrated technical planning, wireframing, and custom development on Magento to align with Nikon’s enterprise requirements across multiple regions.

Creative Highlights:

We treated the migration as a time-boxed sprint project, allocating a fully dedicated task force to ensure uninterrupted progress. This agile model enabled us to maintain momentum, manage blockers swiftly, and meet an aggressive go-live schedule without compromising on quality.

04. Execution Highlights

Deliverables:

We deployed over 1,500 individual content pages, spanning 150+ page types across 6 APAC markets, with content localisation in four languages. The rollout was conducted in parallel streams to accommodate regional nuances and local compliance requirements.

05. Results & Outcomes

Impact:

The successful migration established a scalable digital foundation for Nikon APAC, transforming what began as a one-off project into a long-term enterprise partnership. Ribbon Gang was subsequently retained under an ongoing support and development agreement, formalising our role as Nikon’s regional digital partner across multiple markets.
